How do you really know who is on your team, and who is just occupying space? Too often, as leaders, we manage based on our “gut feelings.” We have our MVPs we bank on, and we have those team members who seem to be struggling; but often, we can’t quite put our finger on why.
Here’s the hard truth: you can’t read your own label from inside the bottle.
Just like a professional athlete doesn’t get better by simply hoping to win, they use game film and hard data to adjust their technique; we need that same level of clarity in our organizations. Managing by hunch is dangerous because it’s subjective. To truly lead, we need an objective lens to evaluate where our team’s trust levels actually stand.
Trust isn’t just an intangible, fuzzy concept. It’s a measurable, improvable asset. And the rule is simple: if you can measure it, you can improve it. Many people ask me what actually makes someone trustworthy. It is not just about being a nice person or being reliable on one specific task. True trust is built on a specific framework of five distinct signals. Think of these as the dashboard for your team members. If you are ignoring any one of these, you are flying blind.
Here is the framework that powers the Trust Credit Score app:
- Vibe: This covers presence, communication, and clarity. Does this person show up grounded and engaged, or is their message constantly muddled?
- Motives: This is about intent and alignment with our organizational goals. Are they working for the team, or are they working for themselves?
- Core Values: We look at integrity, fairness, and accountability. This is the foundation of their character.
- Expertise: This is field mastery and decision quality. Can they actually do the job at a high level, and do they consistently make sound calls?
- Receipts: This is their track record. Can they repeat results, and more importantly, how do they recover when things go wrong?
The beauty of the TCS app is that it forces us to look at all five of these factors rather than focusing on just one strength or one weakness. When you evaluate all five, you get a clear, objective picture of where that individual stands.
From Assessment to Action: A 3-Step Process
The power of this tool is not just in the numbers. It is in what you do after you see them. We built this process to be highly practical so you can stop wondering what to do next and start executing a plan. Here is how you move from assessment to action in three steps.
Step 1: The Assessment (Honesty First)
The most critical part of this process is absolute honesty. If you treat this like a popularity contest, you will not get any value out of it. We use a scoring scale from one to five. A score of five is reserved for those rare individuals who truly walk on water. If you rate everyone as a five, you are not being kind; you are being ineffective. Be rigorous in your assessment. The more honest you are about where someone is today, the more effective your coaching will be tomorrow.
Step 2: The Scorecard (Data-Driven Diagnosis)
Once you complete the assessment, the app generates a scorecard. This is where we stop relying on “gut feelings” and start relying on data. You might move from saying, “I feel like they are struggling,” to saying, “Here is the 27-point gap in core values alignment.” This shift is powerful because it allows you to communicate with your team member based on specific metrics rather than vague impressions. It takes the emotion out of the conflict and puts the focus on growth.
Step 3: The 30, 60, and 90 Day Plan
The final step is the roadmap. The app takes your data and generates a structured plan to get your team member back on track.
- 30 Days: We focus on documenting accountability standards. This is about creating a clear picture of what is expected and having the team member own their role.
- 60 Days: We formalize the mentoring and post-mortem processes. We start analyzing our wins and losses together rather than working in silos.
- 90 Days: We track team commitments and key performance indicators. By now, the behaviors should be shifting, and we should be seeing tangible results in how the team executes.
Moving from “Fragile” to “Trusted”
I want to be very clear about something. Seeing a “Fragile” rating on a scorecard is not a permanent mark against an employee. It is not the end of the road for them. In fact, think of it as the starting line for a recovery plan.
When trust is classified as “Fragile,” it means trust exists, but it is currently inconsistent. It is shaken. It is a sign that the individual has talent and value, but they have hit a ceiling because of specific gaps in their behavior or execution. This is a recovery opportunity. If you are willing to invest in coaching, and if they are willing to do the work, you can absolutely move them from “Fragile” to “Trusted.”
This app is also an incredible tool for spotting “emerging leaders” early. Sometimes, we have people on our team who are ready for more responsibility, but they just need a little bit of targeted development to get there. Using the Trust Credit Score allows you to identify that potential before it is too late. Our goal is to build a team capable of Super Bowl-level execution. You cannot get there with a team that is just coasting on “good enough.” You need a team that is fully aligned, high-performing, and deeply trusted.
Finally, remember the human element. The numerical score provides the data, but the “Coach” perspective provides the wisdom. This tool allows for private coaching observations, which means you can add the nuance that a simple number might miss. You are not just looking at a report card. You are looking at a human being with potential. By combining hard data with your own leadership observations, you create a holistic picture that helps your team member grow into the leader they are meant to be.
